What Your Retainage Spreadsheet Isn’t Telling You
Why Retainage Is a Visibility Problem for Contractors, and What Better Management Looks Like in Business Central
Most teams treat retainage as a tracking chore. We think that undersells it. Retainage is a visibility problem, and a spreadsheet is the wrong tool for making it visible.
If you run your finances in Microsoft Dynamics 365 Business Central but keep retainage in Excel, your books and your retainage records tell two different stories. We covered the day-to-day risks in Stop Tracking Retainage in Spreadsheets. This post looks at the bigger question: what should your leadership team be able to see, and what does it cost when they can’t?
Retainage Is Real Money in Two Directions
Retainage (also called holdbacks or retention) is the portion of a progress payment held back until work reaches an agreed milestone. That portion is typically 5% to 10%, and the terms can change mid-job.
For most contractors, retainage moves both ways:
- Accounts payable (AP) retainage: What you hold back from subcontractors and vendors.
- Accounts receivable (AR) retainage: What your customers hold back from you.
Both are balances on your books. Both affect cash. And when they live in a spreadsheet, neither one is fully visible to the people making decisions.
The Questions a Spreadsheet Can’t Answer With Confidence
Here’s a quick test. Can your team answer these without opening a separate file?
- How much retainage do we owe right now, by job and by vendor?
- How much retainage are we owed, and when is it due for release?
- Does our retainage balance tie to the general ledger?
- How much tax is included in the retainage we’re holding or waiting on?
- Who released what, and when?
If the answer depends on who last updated the spreadsheet, you don’t have a retainage number. You have an estimate.
Why This Matters Beyond the Accounting Team
Retainage visibility shapes decisions well outside accounting.
Cash Forecasting
Retainage coming in and going out affects your cash position for months at a time. If the balances aren’t reliable, neither is your forecast.
Payment Reputation
Slow and inconsistent payments cost the U.S. construction market an estimated $299 billion in 2025. Reputation follows payment habits, too: 91% of general contractors (GCs) consider an owner’s payment reputation when bidding, and 88% declined to bid in the past 12 months because of slow-pay reputations. That data is about owners, but we see the same logic apply to how subcontractors view the contractors who hold their retainage. Late or missed releases get noticed.
Staff Time
GCs spend 65 hours a month managing payments to subcontractors and vendors. Every hour spent reconciling a retainage file against Business Central adds to that total.
Manual vs. Automated Retainage: What Good Looks Like
Moving from manual to automated retainage isn’t about a fancier spreadsheet. It’s about putting retainage in the same place as the rest of your financial data. In our view, good retainage management in Business Central has five traits:
- One source of truth. Retainage lives inside Business Central, not beside it.
- A dedicated sub-ledger. Withheld amounts are recorded as transactions, not rows in a file.
- Release rules you control. Release happens manually or automatically, based on how you set it up.
- Reporting from the books. Outstanding retainage reports pull from the same data as your financial statements.
- A built-in audit trail. History is saved with each transaction, so there’s no guessing who changed what.
That’s the approach behind Retainage Payables by Suite Engine and Retainage Receivables by Suite Engine. Both are built within Business Central. They’re separate apps, so you can start with the side of retainage that causes the most trouble and add the other later.
Where to Start
If you’re ready to move retainage out of the spreadsheet, start by listing your open retainage balances and reconciling them to your books. That tells you how big the gap is today.
